Complex work rarely becomes difficult because people are not trying hard enough. Unclear decisions, competing priorities, hidden assumptions and recurring dependencies can persist even in committed, capable teams. Responding with more activity often leaves those underlying patterns untouched.
The Five Rings of Delivery explores a different way to see leadership: not as a fixed set of traits or a prescribed methodology, but as behaviour that changes with the situation. It draws on practical delivery leadership and ideas inspired by Miyamoto Musashi to examine when to ground a team, adapt to others, act decisively, read the wider system or make space for what is not yet known.
The aim is not to categorise people. It is to sharpen observation, expand the choices available and improve how we work in complex environments.
Earth — Grounding. Establishing stability, boundaries and a clear view of reality when work becomes chaotic.
Water — Relating. Adapting to people and circumstances while remaining attentive to relationships, communication and tension.
Fire — Activating. Making timely decisions and taking purposeful action when pressure calls for movement.
Wind — Seeing the system. Looking beyond individual tasks to understand dependencies, organisational forces and how decisions travel.
Void — Presence. Creating space for uncertainty, resisting premature certainty and noticing what established habits may obscure.
Each Ring offers a perspective rather than a permanent identity. Together they provide a language for examining leadership and delivery as situations change.
Written for leaders, delivery practitioners, coaches and anyone working with people in complex systems, this book is particularly relevant if you are navigating competing priorities, difficult decisions, organisational dependencies or pressure to deliver without pausing to understand what is happening.
Through reflections, examples and practical ideas, it invites you to recognise familiar behavioural patterns, examine your own response and consider what the situation actually needs. You do not need prior knowledge of Musashi or a particular delivery discipline to engage with the framework.
The book explores the thinking behind the Five Rings. The Insight Rings workshop brings those ideas into the room: teams work with a real challenge, choose how they would respond, compare perspectives and discuss the patterns that emerge.
The workshop is a complementary experience, not a prerequisite for reading the book.
